Co-Designing a Scalable Future for Supplier Engagement

Industry Trends and Challenges

As sustainability reporting becomes mandatory under frameworks such as CSRD, the GHG Protocol, SBTi, TNFD and emerging national standards like Australia’s ASRS, supplier engagement has shifted from a “nice-to-have” to a core operational requirement.

However, across the food system, supplier engagement is still largely driven by fragmented processes. Sustainability data is often collected through duplicated spreadsheets, inconsistent methodologies and disconnected reporting workflows. This creates significant inefficiencies, escalating internal costs and long Scope 3 reporting cycles.

For many organisations, the infrastructure required to deliver accurate, consistent and scalable sustainability data simply does not yet exist. This lack of standardisation also erodes trust between companies and suppliers, who face increasing reporting requests without clear alignment or visibility into how their data is used.

PepsiCo’s Commitment to Sustainability

PepsiCo APAC selected Calyx.eco as one of ten finalists in the 2025 Greenhouse Accelerator Program to explore new ways of improving supplier engagement and sustainability data capture.

PepsiCo created a collaborative environment inviting Calyx.eco and selected suppliers across Australia and New Zealand to work together to design a more effective model for supplier engagement.

The goal was clear: shift supplier engagement from a compliance-driven reporting exercise to a partnership model that reduces burden, produces decision-ready sustainability data and strengthens supplier relationships across the region.

The Challenge

PepsiCo and its suppliers were experiencing the same challenges seen across much of the food industry.

Sustainability data collection relied heavily on manual processes and spreadsheet exchanges. Reporting requests were often duplicated across different frameworks and teams, while methodologies varied between suppliers and datasets.

This created several systemic issues:

  • duplicated sustainability reporting across multiple systems

  • inconsistent methodologies and data structures

  • workflow bottlenecks that slowed reporting cycles

  • limited visibility into supplier data quality and completeness

  • hidden commercial risks within fragmented data flows

The result was growing internal cost, operational complexity and a lack of confidence in the scalability of existing reporting processes.

The Solution

Calyx.eco entered the program with a co-design mindset, working directly with PepsiCo teams and suppliers to understand real operational workflows before designing solutions.

The first step involved mapping sustainability data flows across PepsiCo’s supplier network in Australia and New Zealand. This diagnostic process surfaced key industry bottlenecks and systemic inefficiencies in how sustainability data was being collected, shared and validated.

From there, a series of collaborative co-design sessions were held with PepsiCo and participating suppliers to define:

  • which sustainability data was essential

  • where automation could replace manual processes

  • where human validation remained necessary

  • how to create a “just-enough visibility” model that balances insight with commercial sensitivity

The result was a blueprint for a scalable supplier engagement framework designed to reduce reporting burden while improving data quality and consistency.

The framework introduced:

  • a unified structure for supplier sustainability data requests

  • foundations for automated ingestion of sustainability datasets

  • a predictable and consistent supplier reporting experience

  • improved data completeness and accuracy across the supplier network

The Outcome

The collaboration delivered a clear blueprint for a globally scalable supplier engagement model.

By aligning supplier engagement processes with global sustainability frameworks and designing systems with automation in mind, PepsiCo and Calyx.eco demonstrated how organisations can significantly reduce manual reporting processes while improving data visibility.

Key outcomes included:

  • a scalable framework for supplier sustainability data capture

  • reduced duplication and spreadsheet-driven reporting

  • improved visibility across supplier sustainability datasets

  • a clearer and more predictable reporting experience for suppliers

  • stronger collaboration between PepsiCo and its supplier network

Suppliers also recognised the practical impact of the approach, with one supplier describing Calyx as:

“brilliant problem solvers who thrive on delivering results.”

More broadly, the program demonstrated that supplier-centric sustainability data capture is both commercially viable and operationally achievable when organisations collaborate to design systems grounded in real-world workflows.

The PepsiCo Greenhouse Accelerator Program provides a platform for emerging technologies to work directly with PepsiCo teams and suppliers to solve critical industry challenges.

Through this collaboration with Calyx.eco, PepsiCo demonstrated how supplier engagement can evolve from fragmented reporting processes into a structured, scalable system that supports better sustainability data, stronger supplier relationships and more resilient supply chains.
